    Bad agency decisions are obvious before a contract is signed. It's a matter of knowing what to hunt for

    • Portfolio is about looks, never results. When each case study is a before-and-after picture, and there is no conversion or revenue information or speed information, the agency is not measuring what matters.

If they don't have any case studies or any specific certification, then it's a red flag.
    • They cannot explain their mobile UX approach, If the answer to "how do you design for mobile?" is "we make it responsive," walk away. Responsive is the floor. Performance, navigation hierarchy, thumb-zone design, and checkout flow on small screens are the actual work.
    • No post-launch process, A redesign is not a one-time event. Agencies that do not offer ongoing testing, analytics review, or CRO retainers are treating your site as a deliverable, not a revenue system.
    • Vague pricing and scope, Agencies that cannot give you a realistic range until they "fully understand your needs" are either inexperienced or setting you up for scope creep. Expect a range, a methodology, and a clear scope definition process.

    The shortlisting process

    Don't send RFPs to all 15. That is how you end up with 15 generic proposals and no useful signal.

    2. Filter by platform. If you are on Shopify, you want Shopify-certified depth, not platform-agnostic claims. If you are migrating, you need proven migration methodology.
